When a patient comes into the emergency room bleeding, nobody starts discussing their ideal diet or long-term fitness plan. First you stop the bleeding. Then you stabilize them. Then you think about getting stronger.
A business should be treated the same way. That's why the first 30 days of the 90-Day Cash Flow Reset are about one thing: stabilization. Not growth. Not expansion. Not optimization. Getting control.
Look at every nonessential expense and ask: would we miss this if it disappeared tomorrow? If the answer is no, pause it. Not necessarily forever. Just until the patient is stable.
Past-due invoices aren't just an accounting problem. That's your money sitting in somebody else's bank account. Call the customers. Follow up. Create payment plans where necessary. Consider a small early-payment incentive when it makes economic sense. The objective is simple: shorten the distance between earning the money and actually having the money.
A vendor may work with you before an invoice is overdue. After you've missed the payment, the conversation changes. Flexibility is usually cheapest before you desperately need it. Ask early. Renegotiate timing. Protect the relationships that matter.
Not an elaborate meeting. Fifteen minutes. What's in the bank? What's coming in? What's going out? What needs attention this week? Because when cash gets your attention once a week, it is much less likely to demand your attention every day.
You are not optimizing yet. You are surviving with intention.
When a business is under cash pressure, the instinct is often to do more. Sell more. Launch something. Borrow money. Add another promotion. Find another customer. Sometimes the first move isn't adding something. Sometimes the first move is stopping the leak.
Stabilize the patient. Then build the protocols. Then optimize for performance. In that order.
So don't start by asking how to grow. Start here: what is draining cash from this business right now, and what can I do about it in the next seven days? Pick one answer and act on it this week.
